Consolidating three delivery patterns into two without losing the Monday cutoff

Client: Mid-size fertiliser wholesaler serving 40 farm-supply stores across the Wheatbelt.

Challenge: Three overlapping delivery runs from a single Welshpool depot were duplicating trips to Merredin and Northam. Peak seeding season pushed the fleet to overtime every September.

Our work: A four-week network review including two ride-alongs during harvest prep. We mapped order density by town, modelled a hub-and-spoke handover at a Northam cross-dock, and tested the impact on Monday order cutoffs.

Outcome: The client retired one rigid truck from the weekly roster and renegotiated a line-haul contract for the Northam leg. Opening a satellite depot without overstocking slow movers

Our work: Warehouse planning consultation combined with a focused route assessment. We analysed 18 months of order lines to identify the 220 SKUs that accounted for 78% of Bunbury-region demand.
